Case study · Part one · 2023 — 2026

Aleksei Beliankin-Bauer · founder and CEO, Lfcarry · August 2026

Customers pay to play with top players — raids, ranks, rare loot. Since 2023 we have been rebuilding that business into a system of autonomous AI agents. This is how it runs.

The setup

AI agents run our marketplace: sales, staffing, escrow and delivery

Part one of two — what we automated between 2023 and 2026, and how an order actually runs with no human in the loop.

Lfcarry is our Y Combinator company (Legionfarm Inc, W20) — a coaching, carry and boosting marketplace. A customer pays to play with top players: finish a raid, take a specific weapon, push a rank — partly for the experience of playing with a pro team, partly for the reward itself. Often they pay for the result outright, so a team has to be assembled to deliver that result.

In 2023 we went full-time on AI automation. Agents took over sales, reactivation of past buyers, customer service and supply acquisition — and then the delivery itself: the agent that closes the sale also finds the right pros, holds the money in escrow, runs the order chat and closes the loop, autonomously. At peak the company ran on 140 people; by 2024 it was ~70; today it is 3 humans and the fleet.

Below is one real order, end to end, in the product UI — then the reactivation engine and the fleet behind both. Part two — how the same fleet took over product marketing in June 2026 — is here.

hey Colton, it’s Emily from LFCarry — during your Pantheon runs you said you still wanted that Reckless Oracle from Garden. Still on the list? tell me what you want it for and I’ll spec the exact roll.

got it — that build with the right roll is nasty. kicked off deep research on the current perk pool + fastest farm path; hop in the chat, I’ll have it in ~2 min.

I was thinking Destabilizing + maybe Repulsor Brace? Or is that Chaos Reshaped thing better. Keep seeing it in Pantheon vids

Research done — you were circling the right perks. The roll: Destabilizing Rounds + Chaos Reshaped, range masterwork. Destabilizing clears whole packs and stuns champions; Chaos Reshaped stacks to +35% damage with healing in long fights. Repulsor would be wasted — your build already heals on every kill.

The plan: self-play Garden of Salvation with our team — 2 sessions, ~3h each; you keep every drop and craft the exact roll. $194 all-in. Want the 4-perk Ultimate version instead — $380.

Good question — Chaos Reshaped debuted in Salvation’s Edge and Pantheon gets the multi-perk version, but it’s also in the refreshed Reckless Oracle pool on the GoS version; once your pattern’s unlocked you craft it from that same pool. I put both options in the chat — base $194, Ultimate $380.

We wired the whole accumulated base into OrderHub and put agents on the outbound humans used to run; feedback from buyers and pros flows straight back into the system, so the loop reinforces itself. High season on this engine: $214K in 3 months vs $119.7K at the prior pace — +$94K incremental, on ~$3K of email/SMS tooling and $0 ads. The 3 agents that run it:

herald

Herald · outreach & retention

Runs the outbound — the waves above are his work, in weekly hypothesis cycles. Next: acquisition into a multi-million-gamer contact base — social-comment outreach, list building, owned-channel content.

echo

Echo · buyer chats & sales

Manages every buyer conversation — 205K messages this summer across requests, sales, order chats and onboarding — and pipes what buyers ask for back into the build loop.

scribe

Scribe · catalog & pricing

Keeps 1,000+ live offers priced and fresh — market research in, price and copy updates out, daily.

The system

The fleet that runs it

Agents talk to customers and pros in every chat. What they learn flows to 12 specialist agents; the specialists ship fixes, features and prices back — enhancing the chat agents. That is the loop. One PM agent (Atlas) orchestrates: it routes, it does not do the labor. The operation that took ~70 people in 2024 runs on 3 humans today.

You’ve met three of the twelve here — Herald, Echo and Scribe, plus Emily, the buyer-facing assistant they all serve. Beacon — search, guides, AI answers — carries part two. The rest: Forge builds OrderHub itself, Mint runs payments and checkout, Crucible guards delivery quality, Quill keeps the data rails, Bastion owns security and infrastructure. Marginal token cost is near zero — the fleet runs on rotated subscription quotas and local models, not metered API spend. This case study was researched, written and assembled by one of them.
